Ask whether the training was relevant to the employee’s role, whether employees left with a workflow they could actually use, whether they understood the organisation’s AI safety boundaries, and whether they knew where to get help.

These questions matter because irrelevant training is unlikely to transfer into work. But satisfaction is still only satisfaction. An employee can love a workshop and never change a single process afterwards.

Did employees actually learn the skill?

This requires more than a multiple-choice quiz. For AI training, a practical assessment can ask employees to complete a realistic role-specific task, produce an AI-assisted output, explain what the AI generated, identify errors or unsafe recommendations, and apply the organisation’s review and approval rules.

The test should resemble the work. If the training is for a sales team, assess a sales workflow. If it is for procurement, assess procurement work. If it is for accountants, assess an accounting task. The closer the assessment is to the intended workflow, the more useful the result becomes.

Did behaviour change on the job?

This is where adoption begins. Ask whether the trained workflow is actually being used, whether it is being used repeatedly, whether the employee is reviewing the output correctly, whether an old manual step has been reduced or removed, and whether the manager observes the new workflow. This is the bridge between training and business impact.

98%

continued use of new AI skills among 210 customer-care employees tracked over 60 days, with stronger results among employees receiving higher manager support. Depending on the workflow, that might mean proposal turnaround time, customer-response time, report preparation time, error rate, rework rate, output quality, conversion rate, throughput, approved AI use cases deployed, cost, or service-level performance.

The crucial point is to choose the metric before training. Otherwise, organisations tend to search for a positive result after the fact. CIPD’s guidance similarly stresses the importance of connecting learning evaluation to performance gaps and organisational objectives (CIPD).

What to measure in the first six weeks

There is no universal rule saying every AI programme should produce a stable result after six weeks. Different workflows operate at different frequencies. A customer-service task might be performed hundreds of times a week. A procurement process might happen monthly.

So treat the following as an operating model, not a scientific timetable. The purpose is to catch problems while there is still time to fix them.

Week one: novelty and quick wins

The first week is about first-use behaviour. Measure whether employees attempted the target workflow, whether they completed a real work artefact, what blocked them, which examples created immediate value, and whether the required review and safety steps were followed.

Do not declare the programme a success because usage is high. Novelty is not adoption. The objective is to capture first-use behaviour and remove unnecessary friction.

If employees cannot use what they were taught because they lack access to the approved tool, cannot find the relevant data or do not have permission to change the workflow, the problem is not necessarily the training. It may be the operating environment.

Weeks two and three: the reality check

This is when the initial excitement starts meeting the employee’s normal workload. Look for frequency of meaningful use, abandoned workflows, repeated questions, access problems, poor prompts or insufficient context, managers reinforcing or ignoring the new behaviour, and employees using AI privately but not through the agreed process.

This is an ideal point for light-touch reinforcement: a short manager check-in, a shared question channel, a champion office hour, one practical refresher, or an improved workflow example. The objective is not to retrain everyone. It is to find the friction preventing useful behaviour from becoming routine.

Week four: the drop-off check

Now compare the people who tried the workflow with those who are still using it. Measure weekly active users, repeat use of the target workflow, percentage producing a valid output, manager-confirmed application, and reasons for non-use.

A fall in adoption does not automatically mean employees failed. It may reveal that the workflow is too complicated, the approved tool is inadequate, employees lack permission, the necessary data is difficult to access, managers are not reinforcing the behaviour, the training example did not match the job, or employees do not trust the output.

That makes the drop-off useful evidence. It tells you where the adoption system needs work.

Weeks five and six: re-measure and intervene

Now return to the original baseline. Measure the same workflow under comparable conditions: task completion time, output quality, error rate, rework, review time, AI-assisted workflow frequency, employee confidence, manager observation, and the relevant business outcome.

Then decide what happens next. Keep workflows showing evidence of value. Redesign workflows with weak adoption. Retire low-value use cases. Provide targeted refresher training. Add manager coaching. Assign champions to teams that need additional support.

The six-week point is therefore not the finish line. It is the point at which the organisation should have enough evidence to decide what needs to happen next.

Adoption is not the same as exposure

This may be the most important distinction in the entire evaluation.

Signal

Exposure

Adoption

Course attendance

Attended the session

Not sufficient

Course completion

Finished the modules

Not sufficient

Opened the AI tool

Not sufficient

Prompt activity

Tried an instruction

Not sufficient

Workflow use

Saw a demonstration

Runs the agreed workflow repeatedly

Output

Generated a draft

Produces a usable output with appropriate review

Manager view

Knows training happened

Can describe and support the changed workflow

Business result

Hopes for time savings

Demonstrates movement against baseline

A login is not adoption. For AI training, the strongest evidence is whether employees repeatedly apply agreed workflows after the course and whether relevant workflow metrics improve against a baseline. Attendance and completion are useful reach metrics, but they do not prove effectiveness (CIPD).

How do you measure AI adoption after training?

Define adoption around meaningful use of a specific workflow, rather than a login or isolated prompt. Track repeated use, output quality, manager-observed behaviour and whether employees continue using the workflow after the initial training period.

How long after AI training should effectiveness be measured?

Measure at more than one point. A practical model is immediate assessment for learning, weeks two and three for early application, around week four for possible drop-off, and weeks five and six for re-measurement. Longer-term business impact may require 60, 90 or more days depending on the workflow and reporting cycle.

What is the difference between AI training completion and AI adoption?

Completion means an employee finished the learning activity. Adoption means the employee changed a real work process and continues applying the new behaviour. Someone can complete every module, log in once and still return to their previous workflow.

What are the four levels of training evaluation?

The widely used Kirkpatrick model evaluates reaction, learning, behaviour and results. Reaction asks whether learners found the training useful. Learning examines what they acquired. Behaviour checks workplace application. Results examine whether the intended organisational outcome occurred. Training Industry’s more recent measurement work also uses a multi-level approach that follows the path from training through behaviour to business results (Training Industry).

How can companies measure AI training ROI?

Start with a defined workflow and measure it before training. Afterwards, compare the same workflow using time, quality, error, rework, throughput, revenue, cost or risk measures. Where practical, use a comparison group or controlled pilot. Be cautious with self-reported time savings and distinguish recovered capacity from actual financial savings. A Training Industry AI case study illustrates this approach by comparing trained and untrained employees over 60 days (Training Industry).

How can Nigerian companies measure AI training outcomes?

The same baseline-and-follow-up method can be adapted to Nigerian workplaces. Start with specific workflows such as customer response, proposal preparation, reporting, procurement documentation, recruitment screening or service operations.
